Hospitality operations management to stop firefighting

Clear processes, one person in charge of each task and a weekly routine, so the business stops depending on you.

Hospitality operations management is the way a business organises its day to day: who does each task, how it is done, with how many people and which numbers show whether things are going well. At Hostelella we help you build it with five pieces: processes, roles, schedules, KPIs and a weekly routine. It is for venues where today everything goes through the owner.

The clearest sign that operations management is missing is that the business runs differently depending on who is on shift. Orders are placed from memory, problems are solved by message and the same questions come back every week. It is not a people problem: what is missing is a shared method.

This is not about filling the venue with manuals. We write down only what prevents costly mistakes and explain it to the team at their stations. We work with you after a free assessment, with a tailored proposal, a monthly review and no lock-in.

Processes: the minimum in writing

One sheet per task, posted where the task is done.

  • Opening and closing: checklists with a time and a person responsible.
  • Ordering and receiving: who orders, against what reference quantity and who checks the delivery.
  • Cash and end of day: cash count, tips and incident log, done the same way every time.
  • Incidents: one channel to report them and one person who closes them.

Roles and schedules

A name next to every task, and on every shift the hours that sales call for.

  • One person in charge per area and per shift, with what they can decide without asking.
  • Schedules built from the sales forecast and published in advance.
  • Shift handover with a short note: what happened and what is pending.
  • Cross-training to cover absences and time off without improvising.

KPIs: few numbers, always the same ones

Five numbers are enough for most venues.

  • Net sales by day and by service.
  • Average check and number of guests.
  • Product cost as a share of sales.
  • Labour cost as a share of sales, and sales per labour hour.
  • Waste and incidents recorded during the week.

The weekly routine

A short meeting, same day and same time, with a fixed agenda.

  • Go through the KPIs for the week against the previous week and against target.
  • Pick at most three things to correct, each with a person responsible and a date.
  • Check which of the actions agreed the week before were completed.
  • Adjust the schedule and the orders for the following week with what you have learned.

Questions before starting

What is hospitality operations management?

It is the set of processes, people and controls that make a hospitality business work every day: purchasing, production, service, team and numbers. The aim is to deliver the same service at the same cost, whoever is in charge that day.

Which KPIs should a restaurant or bar track?

As a base: net sales, average check, product cost, labour cost and sales per labour hour. A hotel adds occupancy, ADR and RevPAR. A few indicators reviewed every week beat a huge dashboard nobody opens.

Does everything need to be documented?

No. You write down what costs money or guests when it goes wrong: ordering, receiving, opening, closing and cash handling. The rest is taught on the job.

Who is responsible for putting it in place?

Our team sets it up with you and your managers: we draft the processes, explain them on site and follow up on compliance. You keep the final say on what changes and at what pace.

Do I need to change my tools?

No. We start with what you already use. The Hostelella app is our shared tool for schedules, time clock, purchasing and documents, but it does not replace your POS or your PMS.

Does it work if I have several sites?

Yes. With several sites the method matters even more: having the same processes and KPIs everywhere lets you compare them and spot which one is drifting.
